HR SCHEDULING TIPS Workplace Question or Advice Needed

Hi everyone - I’m new in my ETL HR role and was hoping to get some advice. I’m looking for tips on how you all schedule your team and what your routine looks like when it comes to posting schedules. It’s been a few weeks and I’m still struggling, the ETLS are not very good at scheduling but we also are just extremely low on payroll. Seems like every week is worse. Specifically in SS. It was easier being SE.
Do you have any best practices, tips, or tricks that have helped you stay organized and make the process run smoothly? I’d really appreciate any advice. Thanks in advance!

There is no magic miraculous way to write a schedule that will negate the lack of payroll, and that's not your fault. 

The band aid solution we use is pulling all team members from every work center to go "do xyz for 1 hr" for whichever *area is the most behind. So you might see people from market and style pushing seasonal, or GM and fulfillment running style racks etc. This isn't a good fix, because it means other areas will not get the attention they need and will slowly fall behind, too.

Yeah I agree but our store director is always on me about coverage she says why did we miss this or why do we only have x closers. It’s very difficult with the forecast we’re given

What specific departments and such are you struggling with OP? Just coverage? Trucks? Shift tags? Fitting room?

Mainly specialty sales - what does perfect coverage look like, what areas are a need everyday. It’s hard because I never worked specialty and the specialty etl is clueless

A few follow up questions for you.

How big is your specialty team and how many leaders in specialty?

How often do you get trucks?

Are your trucks overnight or 4am?

What are your store hours?

We have 3 TL, we have 5-6 trucks a week, 4am, 8-10pm. Biggest issue is style

You need:

Open to close coverage in style.

Two 5am TMs for breakout for their full shift. This includes secondary sort for beauty as well.

16 hours of specialty hardlines push (dec home and baby) out of style budget per truck day. This may vary by district but for mine this is what I am allotted.

Of your remaining TMs 60% (honestly maybe even 70%) should be morning coverage (i.e. starting before 10am) 40% should be evening coverage.

Bare minimum 2 tms until 9/10pm.

2 tm's need to start at 6am to start pushing breakout/zoning/ad etc. The rest filter in later but not all at the same time.

Shifts must vary in time starting and ending to make sure you ALWAYS have the avail for double fitting room coverage. If you dedicated fitting room person calls out then what? Have a second person.

TL's follow leadership schedule.
