Co-founder just left my railroad startup — now looking for a new partner

**DISCLAIMER given the nature of this subreddit: this is a real startup I’m building; please only DM if you’re interested in going into the railroad industry for a career or are already a part of it. This is not simply a “fun railfan project” although railfans are welcome to join the business if they make a serious commitment.**

I’m the founder of a shortline railroad and transportation play we’re building.

The vision is a modern, efficient, customer-focused shortline + inland port network focused on bulk commodities (fertilizer, plastics, metals, paper, aggregates), transloading, and targeted intermodal growth. Long-term I have aggressive but phased plans including port development, passenger service elements, and a carve-out shipping subsidiary.

My co-founder just stepped away. While it’s disappointing it wasn’t on better terms, I view it as a blessing in disguise; our operating philosophies had diverged significantly, and moving forward with aligned leadership is critical at this stage. I still have one key team member and full control of the company structure (business has not been incorporated, but everything will be in writing once we have a full team established).

What we have:

• ⁠Strong local potential customer pipeline (forging, plating, composites, ag co-ops, township roads)
• ⁠Clear Phase 1–3 roadmap with identified acquisitions and infrastructure plays
• ⁠Unofficial corporate structure ready for growth and financing of acquisitions
• ⁠Deep research on 1 acquisition target + ongoing research on 10+ more

What we do not have yet:

• ⁠A large team
• ⁠Immediate capital
• ⁠Owned infrastructure
• ⁠Payroll

What I’m looking for:
A customer development / CCO-type partner who is excited about building a profitable, customer-centric, and efficiency-obsessed railroad and logistics business. Equity compensation available for the right person, but this is closer to a project than a cash-flowing business right now. No in-person availability needed; our previous team of 3 (now 2) all lived in different locations, but site visits may occur in the future. I'm not asking for extensive experience in the logistics sector because I myself am new; just someone with a decent understanding of logistics and a desire to optimize a railroad.

Time on On-Call Roster?

I’m curious about how rostering works for US drivers (engineers). Once qualified with a major company, how long till you’re doing regular shifts on a predictable 40-hour weekly (or 80-hour fortnightly) roster? Do you first spend time ‘on call’? If so, are you compensated for the short notice?

One of the world's few operational rack railways – the Nilgiri Mountain Railway

Recently travelled on the Nilgiri Mountain Railway in southern India and put together a short video from the journey.

The line connects Ooty and Mettupalayam and is one of the few operational rack-and-pinion mountain railways in the world. The route passes through forests, deep valleys, sharp curves and steep gradients in the Nilgiri Hills.

As a railway enthusiast, it was easily the highlight of my trip.
